Most leaders already know story matters. It rallies a team, sells a vision, restores trust, and reminds people why the work is worth doing.
The problem is not whether to tell stories. It’s how to tell them in a way that’s both powerful and usable. Not a rambling memoir (though I have a particular soft spot for memoirs, in no small part because many of them fit into the CHART framework rather effortlessly). Not a perfectly polished highlight reel. Not a “let me overshare and call it vulnerability” moment.
That’s where CHART comes in. In Sparking Greatness, I wrote about inspiration as a real, felt experience, the spark that brings clarity and pulls us toward action. And in the final section of the book, I introduce CHART as a simple framework for crafting stories that do what great stories are supposed to do: connect, clarify, and change something in the listener. We know we won’t be just “inspired by” a great story, but “inspired to” take action in some way.
CHART stands for:
- Courage
- Hardship
- Authenticity
- Resilience
- Transformation
Think of it as a map. If you have a story to tell, CHART helps you figure out what to include, what to leave out, and how to shape it so it lands.
Why a framework matters (especially for leaders)
When you lead people, you are always telling a story, even when you think you’re just “giving an update.” The way in which we frame them will directly impact the way in which they’re received.
A reorg tells a story. Depending on how we frame it, it could be a harbinger of doom or a chance for a new beginning. A missed quarter tells a story – is it because we re-invested our capital into a much needed new ERP or is it because the market is changing and the company is failing?
The challenge is that if you don’t shape the narrative, it will shape itself. One of my former mentors liked to say, “In the absence of fact, people like to make up story,” and normally our stories are less than generous.
CHART gives you a repeatable structure so your stories don’t just entertain, but also translate experience into meaning.
The five pillars of CHART
Below are the pillars with the quick, working definitions you can use when you are writing an email, coaching your team, or standing in front of a room for an all-hands meeting.
1) Courage: Naming the hard thing.
Courage is the moment you stop circling the truth and say it out loud.
It’s the sentence you resisted. The decision you avoided. The conversation you delayed. In story, courage is the clear, clean naming of what was at stake.
If you want an easy test, ask:
What did I do (or say) that required nerve?
2) Hardship: The cost of the moment.
Hardship is the internal weight of what happened.
It is the sleepless nights. The humiliation. The grief. The pressure in your chest. The season where you carried something heavy, even if you carried it quietly.
Hardship answers:
What did this ask of me as a human?
Not as a title or as a role, but as a person.
This pillar matters because it’s what makes your story relatable. Most people do not connect to your outcome. They connect to your cost. Think of the CEO ringing the bell at the stock exchange – that story is infinitely more inspiring if we understand the trials and tribulations in took to get there.
3) Authenticity: Not avoiding the hard parts.
When we’re delivering a message and the content is genuine OR our feelings around it aren’t genuine, your audience will know it. People don’t like to be “sold” and most of them are smart enough to see through the b.s.
Authenticity answers:
What’s true here?
4) Resilience: Holding the throughline of growth.
Resilience is what you did next, and then what you did after that.
It’s not the one-time heroic highlight, but the steady return. The slow progress and willingness to keep going. The practice of staying in the arena long enough to learn something, even when it’s painful. Especially when it’s painful.
Resilience answers:
How did I continue, adjust, rebuild, or re-choose?
It’s the throughline that proves this wasn’t a fluke. It was a process.
5) Transformation: Owning the arc and insight.
Transformation is the “so what.”
It’s the meaning you earned or the new truth you now live from. It’s what changed in you, and how that change shapes what you do now.
Transformation answers:
Who am I now because of this, and what do I see that I couldn’t see before?
Why CHART makes story powerful and usable
CHART works because it prevents two common leadership-story traps:
- The Highlight Reel Trap
All success, no texture. It may impress, but it rarely inspires. - The Open-Loop Vent Trap
All pain, no meaning. It may be honest, but it leaves people holding something unresolved.
CHART keeps you honest and helpful.
For leaders, it turns experience into clarity.
For creatives, it turns raw material into structure.
For coaches and facilitators, it turns someone’s mess into a narrative they can learn from, without forcing a “neat bow” that doesn’t fit (I love a neat bow, which is why Hallmark movies are so awesome, but sadly, that’s not real life for most of us.)
And here’s the sneaky magic: once you know the framework, you start seeing it everywhere.
